AI-Native Product Development Lifecycle

The third framework maps the modern product development lifecycle for AI-native products. Unlike traditional build processes, AI-native development has unique stages, concerns, and operational requirements that don’t exist in conventional software development.

Six lifecycle stages

Specify & Constrain

Define the problem with AI-aware constraints. What can AI actually solve here? What are the guardrails? What does “good enough” look like when outputs are probabilistic?

Build System of Context

Assemble the knowledge layer AI needs to perform. This includes data pipelines, embeddings, retrieval systems, prompt engineering, and context window management.

Orchestrate & Generate

Wire up models, agents, and pipelines. This is where the AI system takes shape: model selection, chaining, tool use, and orchestration architecture.

Validate, Eval & Craft

Test quality at AI speed. Traditional QA doesn’t work for probabilistic outputs. This stage requires eval frameworks, human review loops, and quality benchmarks.

Ship & Manage Economics

Deploy and manage inference costs. AI products have variable cost structures (tokens, GPU time) that need active management and optimization.

Learn & Compound

Close the feedback loop and compound insights. Usage data flows back into model improvement, creating the flywheel that separates AI-Native from AI-Enhanced.

36 lifecycle tasks

Each stage contains 6 specific tasks that represent the work required. The lifecycle report shows which tasks your team has completed, partially addressed, or not yet started.

Three cross-cutting concerns

These forces span all six stages and affect every decision:

Token Economics

The cost of every AI interaction. Unlike traditional software (where marginal cost approaches zero), AI products have real per-request costs. Managing token economics is a continuous discipline, not a one-time optimization.

Role Fluidity

The shift from specialist to generalist. AI-native teams blur traditional role boundaries. Engineers write prompts. Designers evaluate model outputs. PMs manage token budgets. The lifecycle framework tracks how well your team has adapted to this reality.

Cognitive Debt

The AI equivalent of technical debt. When you ship AI features without proper evaluation, monitoring, or feedback loops, you accumulate cognitive debt: models that drift, prompts that break, and outputs that degrade silently.

Using the lifecycle assessment

The lifecycle report shows your team’s progress through each stage:
  • Complete stages are where your team has mature practices
  • Partial stages have some practices but gaps remain
  • Not started stages represent areas your team hasn’t addressed
Stages are not strictly sequential. Most teams work on multiple stages simultaneously. But skipping a stage entirely (especially Stage 2: Context and Stage 4: Eval) creates compounding problems.
